Guys, keep it simple and fun, don't overdo it with unnecessary systems, the point is to complete something short and sweet with a Xmas theme around it.
20-30 mins gameplay is definitely possible, I did that in the past and twice.
These are Let's Plays of my two very old "20-30 mins" games.

Make a very short story first and then you build the gameplay around it. -
I'm behind lol. Was out of town for a few days, no biggie. I boxed out my maps, working on gameplay and dialog. Then I'm gonna go back and fill in the maps.

Any 20-minute game I know that are good is either a mechanics-based game or a visual-novel adjacent style of game - it cannot emphasize both story and mechanics. If you're going to do something involving a boss battle, you should expect those to last about 5 minutes which is already 25% of the play time. I dunno about yall but I cannot justify having any kind of battle system in a 20 minute game.
Instead, I'm thinking of doing something more story-based. The best story games I know that that run for 20 minutes is either a comedy or a horror. Horror is basically a no-go given the judging criteria so the choice seems obvious to me -

I'm someone who would get asked if I even celebrate Christmas (even I don't know the answer) so spooky Christmas is a completely unfamiliar genre to me. Then there's the fact I know @bgillisp doesn't enjoy horror and he's a judge. Gotta account for that too :rheh:I meaaaaaan, spooky Christmas is like its own subgenre of Christmas.

I can handle it for 20 minutes. I just haven't been able to get into the mainstream horror games. Maybe its more I'm into System Shock and such and its style of horror where it still feels tough and ominous, but you feel you got a fair chance at least.
Or maybe it is I just don't care for Advanced Running Simulator which is what a lot of horror games I've played are.

I hate mapping, but I got mechanics done (1 not working), but I cannot
make levels (I HATE IT), I hope I make it on the deadline to see the failures! :D -
Hmm, I've thought about joining game jams before but never have. I feel like it's about time I gave it a whirl.
I might end up crashing and burning, especially on the deadline or time limit, but I think it would be worth the experience. Might also do some good for me to take a break from my generally dry writing and spend some time on something silly, where I don't have to worry about continuity or sounding sane. Also could spend some more time with MZ, since I haven't done much with it. -

but I join for fun, but it will be a nice one with the mechanics added (even though
it was a pain to make it work exactly how I wanted it too, but the result counts.
but this is totally something else how the plugin exactly should work, so I go outside
the book on those plugins (2 of them).
so I did some modification on tilesets and heavy edit and something unique build,
specially for this one xD
there is around 10-20+ parallels per map (mostly timers) as, 1 for all, one when
activated (those is a tiny spoiler what you can excepts).
I wont add sounds to it though (so use your own music) as I might not have time
for those!
but I think some might reach the end of the game (as this probably leads to
game over) unless you know what to do to get the ending xD
game overs can lead to 20+min, but its only 8 maps, so not to big, but only 7
playable levels. so I wonder how many can beat it within the time limits ^^ -
